Start with the work, not the tool
Choose a recurring business task that is slow, costly, or inconsistent. Describe who does it, what triggers it, what information they need, and what a successful result looks like. A specific workflow gives the conversation a useful boundary.
Use five questions to narrow the list
How often does the task happen? How much time does it consume? Are reliable examples and source data available? What happens if the system is wrong? Who will own the result? An opportunity with a clear owner and accessible data is easier to evaluate than an ambitious idea without either.
Agree on the baseline before building
Record current handling time, completion quality, exception rate, and operating cost. Separate measurements from estimates. Choose an evaluation period and decide what result would justify continuing, changing course, or stopping.
Make the first scope small enough to judge
Start with one team, one workflow, and a limited set of integrations. Define what the system may do on its own, what needs approval, and how it handles uncertainty. The first deliverable should make the next investment decision easier.
